Your Startup Doesn't Need Microservices
You’re a startup. You have four engineers, a seed round, and 18 months of runway. You’re building your first product.
You’ve chosen microservices.
I can already tell you how this ends. Your four engineers will spend 60% of their time managing infrastructure and 40% building product. Your deployment pipeline will be an intricate orchestration of twelve services that must be released in the correct order. Your debugging will require tracing requests across six services, correlating logs from three different systems, and understanding failure modes that only emerge under specific timing conditions. And when a customer reports a bug, you’ll spend more time figuring out which service caused it than fixing it.
You have made a premature architecture decision that will slow you down during the exact period when speed is your only competitive advantage.
Why Startups Choose Microservices
The appeal is understandable. Microservices are what the successful companies use. Netflix uses microservices. Amazon uses microservices. Google uses microservices. If you want to be like Netflix, you should build like Netflix.
This reasoning has a fatal flaw: Netflix didn’t start with microservices. Neither did Amazon. Neither did Google. They started with monoliths, grew to massive scale, hit specific scaling bottlenecks that monoliths couldn’t solve, and then — with hundreds of engineers and millions of users — migrated to microservices to solve those specific problems.
You’re copying the architecture of a company with 10,000 engineers and 200 million users when you have 4 engineers and 2,000 users. You’re solving tomorrow’s problems today, and in doing so, you’re creating today’s problems that prevent you from reaching tomorrow.
The Monolith Is Not a Dirty Word
The monolith has a branding problem. It sounds old-fashioned, legacy, lumbering. “Microservices” sounds modern, scalable, cloud-native. But the architecture choice should be based on your constraints, not your aesthetics.
Here’s what a well-structured monolith gives you at the early stage:
Simple Deployment
One artifact. One pipeline. One thing to monitor. When something breaks, you know where to look — because it’s all in one place. Your deployment is a single git push, not an orchestrated dance of twelve services that must be released in a specific sequence with health checks, canary deployments, and rollback coordination.
The simplicity compounds. A simple deployment means you can deploy more frequently. More frequent deployments mean smaller changes. Smaller changes mean faster debugging. Faster debugging means more confidence to deploy. It’s a virtuous cycle that microservices actively disrupt.
Simple Debugging
Stack traces that show you the entire call chain from HTTP request to database query in one process. No distributed tracing required. No network-induced failures between components. No mysterious latency spikes caused by inter-service communication. No “works in dev, fails in prod” because the local Docker Compose setup doesn’t perfectly replicate the production service mesh.
When a customer reports an error, you reproduce it locally in minutes. You set a breakpoint, step through the code, and fix it. In a microservices architecture with four engineers, you’d spend the first hour identifying which service is responsible, the second hour setting up the correct local configuration to reproduce the issue, and the third hour actually debugging.
Simple Development
New engineers can run the entire application locally with a single command. They can understand the full system in weeks, not months. They can make changes with confidence because they can see the entire impact of their change in one codebase.
This matters enormously for small teams. When you have four engineers, you can’t afford a month-long onboarding period for each new hire. You can’t afford to have one engineer who’s the only person who understands the payment service. You need everyone to be able to work on everything, and a monolith makes that possible.
Maximum Velocity
With no inter-service communication overhead, no API versioning between internal services, no distributed state management, and no infrastructure orchestration, every engineer operates at full speed. The distance between “I have an idea” and “it’s deployed” is measured in hours, not days.
For a startup, this velocity is existential. Your advantage over larger competitors isn’t your technology — it’s your speed. Every minute your engineers spend on infrastructure instead of product is a minute your well-funded competitors use to build features you haven’t shipped yet.
The Hidden Costs of Early Microservices
Beyond the obvious complexity, there are costs that only become visible after you’ve lived with premature microservices:
The Infrastructure Tax
Microservices require infrastructure that monoliths don’t: service discovery, load balancing between services, API gateways, distributed tracing, log aggregation, container orchestration, service mesh, configuration management, and secrets management. Each of these is a system that must be chosen, configured, maintained, and debugged.
For a four-person team, this infrastructure tax consumes an enormous percentage of your engineering capacity. You’re not building product features — you’re building the platform that lets you build product features. And by the time the platform is mature, your runway may be gone.
The Distributed Systems Tax
Microservices introduce failure modes that monoliths don’t have: network partitions, service unavailability, timeout cascades, eventual consistency, and distributed transaction management. Each of these requires engineering solutions — circuit breakers, retry logic, idempotency, saga patterns — that add complexity without adding customer value.
Your four engineers are now distributed systems experts. That’s impressive, but it’s not what you hired them to be. You hired them to build a product that customers want to pay for.
The Organizational Tax
Microservices create coordination costs. Which service owns this feature? How do we make a change that spans three services? Who reviews PRs for the shared library? How do we keep twelve services consistent when we change the authentication model?
At Netflix scale with 500 engineering teams, this coordination overhead is a manageable percentage of total capacity. At startup scale with one team of four, it’s a crushing percentage.
When to Extract Services
The monolith isn’t forever. It’s a starting point. Extract services when you have a specific, measurable reason — not when you anticipate one.
Independent scaling requirement. One component of your system needs to scale independently of the rest. Your image processing pipeline handles 100x more load during product uploads than during normal operation. It needs more compute and different scaling characteristics. Extract it.
Team boundary. You’ve grown to 30+ engineers and Conway’s Law is asserting itself. Two teams need to ship independently on different release cadences. They step on each other in the monolith codebase. Extract the boundary between their domains into separate services.
Technology requirement. One component genuinely needs a different technology stack. Your ML inference pipeline needs Python with GPU optimization. Your web application is in TypeScript with Node.js. These are fundamentally different runtime requirements.
Reliability boundary. One component’s failures shouldn’t crash everything else. Your payment processing should keep working even if your notification service is temporarily down. The blast radius of a failure needs to be contained.
Each of these is a specific, measurable, current need. None of them — at the startup stage — are hypothetical future needs. The moment you find yourself saying “we might need to scale this independently someday,” you’re solving a problem you don’t have.
The Modular Monolith: The Best of Both Worlds
If you want the organizational benefits of service boundaries without the operational overhead of distributed systems, build a modular monolith:
- Clear module boundaries with defined interfaces between domains
- Each module owns its database tables and doesn’t query other modules’ tables directly
- Modules communicate through function calls, not HTTP requests — same process, zero network latency, no serialization overhead
- Modules can be extracted into services when the specific need arises, because the boundaries are already defined
You get clean architecture, enforced boundaries, and independent module development without any of the infrastructure, debugging, or coordination overhead of distributed systems.
And when you eventually need to extract a service — because you’ve found product-market fit, you’ve grown to 30 engineers, and a specific component genuinely needs independent scaling — the module boundary is already defined. The extraction is a straightforward engineering project: stand up a service, move the module code, replace the function call with an HTTP call. It’s a two-week project, not a re-architecture.
The Decision Framework
- Under 10 engineers, under 100K users: Monolith. No exceptions. Your job is to find product-market fit, and microservices won’t help you find it faster.
- 10-30 engineers, growing rapidly: Modular monolith. Define internal boundaries. Begin identifying extraction candidates based on real scaling needs.
- 30+ engineers, clear scaling bottlenecks: Extract specific services for specific reasons. Keep everything else in the monolith.
- 100+ engineers, massive scale: You probably need microservices. But at this point, you can afford the infrastructure team to support them.
Start with the monolith. Grow into services when the pain is real. Not when the blog posts tell you to.
